Volunteer burnout almost never arrives as a surprise. It feels like one, because the resignation lands out of nowhere. But the numbers were saying it for months. We just weren't reading them.
Burnout is one of those things that's invisible in any single week and obvious across a few months, if you're looking at the right number.
The number that sees it coming
Don't watch total volunteers. Watch the ratio of people to slots. How many unique people are covering how many serving roles? When the same names start covering more and more, your total volunteer count can look perfectly healthy while a smaller and smaller group quietly carries the weight.
That concentration is burnout forming. Not when they quit, months before, when the load starts piling onto the faithful few who never say no.
Why the faithful are most at risk
Here's the hard part: the people most likely to burn out are your best ones. They're the ones who say yes. So when a team gets thin, the gap gets filled by the same dependable handful, over and over, until they're serving three roles and running on empty. They won't tell you. They'll just quietly step back one day, and you'll wonder how you missed it.
The numbers wouldn't have missed it. A thinning roster covering a steady set of slots is the clearest early-warning sign you have.
This is care, not staffing
It's worth being honest about why you'd watch this. Not to optimize coverage. To protect people. A volunteer ratio is really a question: who's giving more than is sustainable, and how do we reach them before they break? Read that way, it's one of the most pastoral numbers in your church.

If the slots held steady but the people shrank, your faithful few are carrying more than they were, and that's your list. Go to them, name what you see, and take something off their plate before they ask. That one conversation, early, saves volunteers you'd otherwise lose.
